This is not a menu of services. It is a description of how I work, who I work with, and what the engagement actually looks like.
The shape of the work
Most of what brings people here is a variation on the same situation.
Something isn't working, and the surface fixes have been tried. Or you are at a beginning and you want to start right — to build the structure before you need it, rather than after. Or you have built something real and are trying to understand why it isn't becoming what you imagined.
What these situations have in common is not their surface. It's the layer underneath — the structure of how decisions actually get made, how power flows, whether the vision that started everything is still alive in the day-to-day.
That is the layer I work in.
The arc
The work moves through three phases, which take as long as they take.
Sensemaking. Before anything is designed or changed, we understand what is actually there. This takes longer than most people expect. It is also where most of the value lives.
Shikumi design. Building the underlying structures together — the operating model, the decision-making, the culture as architecture, the governance — with the same care that usually goes into the visible surface. This is not a framework I apply. It is something we build together, specific to you and to the people you are building with.
Stewardship. Tending what we built as it grows. Living systems require care, not just construction.
Not every engagement covers all three. Some begin in the middle. Some are about the beginning. But the arc is always present in how I think about what we are doing.
What this asks of you
The work requires a particular kind of client. Not a particular industry or scale — a particular relationship to what you are building.
You need to genuinely care about it. Not just commercially, but actually. You need to believe that the organisation you are building is, in some real sense, a reflection of how you think and what you value. And you need to be willing to go slowly enough at the beginning to build something worth inhabiting.
If you want a framework delivered and rolled out, I am probably not the right person. If you want to build something from the inside out, in partnership, I might be exactly right.
A small number of deep partnerships at a time.
This is not a practice that scales through volume. I work with a small number of clients at any given time — enough that each engagement receives full attention, across the full arc.
